Agentic AI: Why Business Leaders Need to Understand the Next Shift Now
- ExecPacks Team
Over the past two years, most business leaders have developed a working understanding of generative AI: tools that generate text, images, code, and analysis in response to prompts. Many organisations have deployed these tools in some form. Some have built meaningful capability around them.
The next wave is different in kind, not just degree. Agentic AI — AI systems that can take sequences of actions autonomously, make decisions, use tools, and pursue goals over extended periods without continuous human direction — is arriving faster than most business leaders realise. And it requires a fundamentally different frame to understand.
What Makes Agentic AI Different
Generative AI is, at its core, a very sophisticated text-in, text-out system. You provide a prompt, it produces an output. The human is in the loop at every step, deciding what to ask and what to do with the answer.
Agentic AI breaks this loop. An agentic system can be given a goal — "research our top three competitors and produce a strategic briefing" or "monitor our supplier contracts and flag anything that requires renewal in the next 90 days" — and pursue that goal across multiple steps, using web search, databases, APIs, and other tools, making decisions along the way, and delivering a result without further human input.
This is not theoretical. Early agentic systems are already operating in enterprise environments. The difference in capability — and in risk — is significant.
The Business Implications
For business leaders, agentic AI represents both an opportunity and a governance challenge that most organisations are not yet equipped to address.
The opportunity is substantial. Tasks that currently require sustained human attention — research, monitoring, coordination, process management — become candidates for autonomous execution. The productivity implications for knowledge-intensive organisations are significant.
But the governance challenge is equally significant, and it is largely unaddressed. When AI systems can take actions autonomously — send emails, make purchases, modify records, interact with external systems — the question of authorisation, oversight, and accountability becomes urgent in ways that prompt-response AI did not raise.
Who authorises an agent to act on behalf of the organisation? What actions can it take without human approval? What happens when it makes a mistake — and how does the organisation detect it? What audit trail exists? These are not technology questions. They are governance questions, and they require business leaders to engage.
Why the Window Is Closing
Organisations that develop literacy in agentic AI now — before it becomes widely deployed — will be positioned to adopt it selectively, safely, and strategically. Those that wait until it is already embedded in their competitors' operations will be playing catch-up in a more complex environment.
This pattern is familiar. The organisations that understood cloud computing early set the architectural foundations that made everything that followed easier. Those that understood data infrastructure early built the capabilities that made advanced analytics possible later. The organisations that understood generative AI early built institutional knowledge that is now a genuine competitive advantage.
Agentic AI is the next iteration of this cycle. The leaders who understand it now will shape how their organisations adopt it. Those who don't will find themselves approving decisions they don't fully understand, with implications they haven't fully assessed.
What Leaders Need to Know
Business leaders don't need to understand how to build agentic AI systems. They need to understand what these systems can and cannot do, what risks they introduce, how to think about deploying them responsibly, and how to ask the right questions of the technical teams proposing to use them.
That is a learnable literacy — and it is one that is becoming, rapidly, a baseline expectation for senior leadership in organisations that take AI seriously.
Our AI Integration for Business Leaders ExecPack has been updated to cover the shift to agentic systems: what they are, how they work, where the opportunities lie, and how to govern them effectively.
